Strategic Agility: Safeguarding Global O2C Flow in an SAP Carve-Out
In a large‑scale SAP ECC carve‑out, the role of a partner must adapt as the project evolves. When a global leader in the elevator industry separated its doors business, Neomore was engaged to provide high‑level functional and technical expertise while working closely with the client’s internal teams to guide the carve‑out toward a successful outcome.
However, as the timeline for the first cluster approached, a critical resource gap appeared in the invoicing work stream. Neomore was asked to pivot from oversight to execution, taking ownership of the mapping and development required to keep the business running on Day 1.
At a project level, the rollout included:
Global Template Alignment
A unified FI and CO Global Template was established as a part of carve-out across 10+ EU jurisdictions, including company structures, controlling areas, and the chart of accounts - balancing corporate reporting standards with statutory local needs.
Data Quality & Migration Strategy
Given the complexities typical in de-mergers, rigorous data‑cleansing cycles were executed. Using ETL tools, master and transactional data were migrated to ensure full trial‑balance accuracy between the legacy and new ECC systems.
Localization & Statutory Compliance
Each market required tailored configurations such as VAT/GST setups, local financial statements, and mandatory e‑invoicing frameworks (e.g., Italy SDI, Spain SII), ensuring full legal compliance in regulated environments.
Banking & Treasury Integration
We implemented Bank Accounting and Electronic Bank Statements across all territories. FSCM was deployed in selected markets to strengthen credit and dispute management and improve cash‑flow visibility for the new entity.
Testing & Validation Framework
A structured testing approach - including Unit Testing, SIT, and UAT - validated both end‑to‑end flows and daily operational scenarios across all countries participating in the carve-out.
Stakeholder Collaboration & Change Management
Close cooperation with Global Process Owners and local business power users ensured both technical correctness and successful adoption in each market.
Cutover & Hypercare
A tightly orchestrated cutover over a blackout weekend enabled a clean transition to the new ECC instance. Dedicated Hypercare supported the first month‑end closing of the newly independent company.
From Oversight to "Product Designers"
Leveraging our deep SAP expertise, we stepped into the role of Product Designers for the company’s internal Global Invoicing Solution. This wasn't just about technical configuration; it was about ensuring the continuity of a global business across 10+ countries (including the Nordics, UK, Spain, and Australia).
Working alongside the client’s internal experts - who were true masters of their processes - we managed the end-to-end invoicing architecture:
-
-
E-Invoice & Print Coordination: we handled the technical mappings for the e-invoice operator (Pagero) and managed the integration with print partners to ensure compliance with local physical and digital requirements.
-
IDoc Data Integrity: Our team took charge of the complex table maintenance for Invoice IDoc data, ensuring the "source of truth" remained intact during the transition from the legacy system.
-
Functional Continuity, Delivered Flexibly
The project benefited from continuous functional oversight throughout its 12‑month lifecycle, ensuring a strong link between business requirements and technical execution. As the project progressed, we flexibly adjusted our team’s footprint to match demand - scaling up when intensity was high and optimizing when less hands‑on support was needed - allowing us to combine continuity, efficiency, and impact across all phases of the program.
The Power of Baseline Testing
A key factor in this project’s success was our approach to Quality Assurance. In the first cluster, we worked with exceptionally thorough testers whose rigorous feedback helped us establish a high-quality "baseline" for the remaining countries.
While we didn't design the UAT (User Acceptance Testing) scenarios from scratch, we played a critical gatekeeper role:
-
- Unit Test Foundations: We built the comprehensive unit test base for the new solution.
- Gap Analysis: If we identified missing logic or "edge cases" during development, we proactively designed and requested additional UAT scenarios to ensure a seamless go-live.
Outcome‑Driven Execution
The carve‑out went live with invoicing fully operational on Day 1, without disruption to customers or billing processes. The first month‑end close was completed on time and without major manual corrections, demonstrating the stability of the invoicing and finance setup from the outset. Across all clusters, the solution remained structurally consistent, with no major redesigns required after the initial rollout - confirming the strength of the baseline established early on. Regulatory and compliance requirements, including local e‑invoicing mandates and banking integrations, operated smoothly post go‑live, safeguarding cash flow and ensuring business continuity throughout the carve‑out.
Conclusion
By the final cluster, we had moved from "learning the process "to" optimizing the delivery." We knew exactly which billing types were high-risk and which sample cases were required to ensure the Invoice IDocs would clear the operator and reach the customer without friction.
Why Neomore
This project highlights Neomore’s core strength: deep carve‑out expertise combined with the ability to operate seamlessly across functional and technical domains. We understand SAP carve‑outs end‑to‑end - how they impact finance, invoicing, data, compliance, and business continuity - and we know where they typically fail. Neomore acts as a strategic partner at decision level, while remaining hands‑on when the carve‑out demands execution. We are equally comfortable guiding architecture and governance as we are owning critical functional mappings, integrations, and SAP configurations when timelines tighten or risks emerge. What sets us apart in carve‑outs is our ability to safeguard business‑critical flows. We don’t simply configure systems or replicate legacy logic - we ensure that invoicing, cash flow, and statutory compliance work from Day 1. We operate as an extension of the client’s internal team, bring clarity to complex global invoicing landscapes, and remain fully accountable from design through go‑live and stabilization.
Our customers choose Neomore because we know how to handle carve‑outs - functionally and technically. We anticipate risks before they surface, adapt as project realities shift, and take ownership where others step back. The result is continuity under pressure, predictable outcomes, and carve‑outs that succeed not only on paper, but in daily operations.
